    Organic traffic answers one useful question: how many measured visits reached the site through organic search? It does not tell a law firm whether those visits came from people it could represent, whether intake responded, or whether a suitable inquiry became a client.

    An SEO report should let the firm trace a decision path:

    search visibility → useful landing page → unique inquiry → qualified inquiry → consultation → retained matter

    No system observes that path perfectly. The answer is not to fall back to traffic. It is to define each stage, preserve what is known, label what is unknown, and compare mature cohorts closely enough to decide what to improve.

    Start with a data dictionary that intake will actually use

    Set the reporting job inside the complete SEO strategy, then use intake metrics tied to retained clients and revenue and the marketing-to-case-data connection to keep definitions stable.

    A contingency-fee firm and a business-law firm may need different final stages. The definition matters more than copying someone else's funnel.

    Keep a version date. If the firm changes “qualified” to exclude a matter it previously accepted, annotate the report. A lower count after the change is not automatically weaker marketing.

    Give one inquiry one record

    The minimum useful record does not need to be elaborate. It needs a stable inquiry ID and fields that can be completed consistently:

    • first known contact date and time;
    • initial measured source and landing page, when available;
    • call/form/chat identifiers needed for deduplication;
    • self-reported discovery or influence;
    • wanted practice, geography, and qualification status;
    • disqualification reason;
    • response time or first meaningful contact;
    • scheduled and attended consultation dates;
    • retained status and date; and
    • known financial outcome with its definition.

    Keep the first observed source instead of overwriting it whenever the person returns. A prospect may first visit through a nonbranded search, later search the firm name, and finally call from a bookmarked page. They may also report that a colleague recommended the firm. Observed search behavior and self-reported referral are different evidence, and both can be true.

    Access, consent, retention, and professional obligations should govern which person-level data is stored and who can see it. Aggregate marketing analysis does not require exposing sensitive intake detail to everyone with dashboard access.

    Keep Search Console evidence in its proper lane

    Google Search Console's Performance report provides site-level search evidence such as clicks, impressions, average click-through rate, and average position, with dimensions that can include query, page, country, device, and search appearance. It also explains that privacy filtering, aggregation, and data limits can affect what appears. Read Google's Performance report documentation.

    Use that evidence to ask:

    • Which priority pages are gaining or losing relevant discovery?
    • Which query groups appear to reach those pages?
    • Did a change affect branded and nonbranded discovery differently?
    • Did device or country mix change?
    • Is the observation large enough and comparable enough to act on?

    Do not attach an aggregate query to a named person. Search Console cannot tell intake, “Jane used this exact query.” It can show that a page received clicks from a query group during a period. Keep the levels separate.

    Build cohorts from the inquiry start date

    Compare inquiries by the period in which they first entered the system. This avoids matching every matter retained this month to this month's SEO work even when the client first contacted the firm earlier.

    Consider a hypothetical personal-injury firm with two organic inquiry cohorts:

    The May cohort has 20% fewer sessions: (3,200 − 4,000) / 4,000 = −20%. Yet unique inquiries rose 10%, qualified inquiries rose 45.8%, and retained matters rose 50%.

    The rates reveal more:

    The later period looks stronger for this fictional business, but it is not final. Five May records remain pending. Matter mix, case value, tracking changes, seasonality, offline influences, and later fallout could change the conclusion. Hold both cohorts to the same 30-day maturity point, then update them again at 60 or 90 days.

    Traffic would have told leadership the channel shrank. The cohort shows a smaller measured audience producing more suitable activity.

    Use disqualification as a strategy signal

    “Unqualified” is too blunt to guide a content decision. Give intake a short, stable reason list:

    • wrong practice;
    • outside service geography;
    • firm represents the other side or conflict prevents review;
    • matter stage does not fit;
    • financial or engagement criteria do not fit;
    • no legal need or spam;
    • duplicate or existing client; and
    • insufficient information / pending.

    If a page produces 20 inquiries and 13 concern a practice the firm does not handle, the problem may be its search targeting, promise, or contact language. If 13 are suitable but calls wait six hours for a response, the next repair belongs in intake. If forms fail only on mobile, the constraint is the contact experience.

    Do not use qualification reasons to make the marketing team look better. The categories should help the firm understand demand and route people responsibly.

    Diagnose from the retained matter backward

    Read results at the practice level with the practice-area authority guide, and separate office-level demand with the local, organic, and Maps framework.

    When outcomes change, walk backward through the same sequence every time:

    This prevents the default response of “publish more.” The evidence might support a page update, an intake repair, a tracking fix, or no intervention until the cohort matures.

    Separate branded discovery from broader demand

    A search for the firm or attorney name often reflects awareness created through referrals, advertising, prior contact, reviews, or community visibility. A nonbranded search may introduce the firm to someone looking for a service or answer.

    Both are valuable. Grouping them separately helps explain the work:

    • branded queries and landing pages: protection, reputation, referral validation, and return visits;
    • nonbranded practice discovery: exposure to people who may not know the firm;
    • informational discovery: research-stage needs that may assist, influence, or never produce an inquiry; and
    • unknown: hidden, anonymized, or ambiguous records.

    Document the grouping rules. An attorney name is usually branded. A service phrase containing a shortened firm name may require judgment. Never move missing query data into the group that makes performance look best.

    Calculate economics with the right numerator and denominator

    SEO cost can include agency fees, internal or outside development, content, design, software, tracking, and firm review time. State what the numerator includes.

    Suppose the fictional May program cost is:

    • agency and strategy: $8,000;
    • outside development: $2,000;
    • call tracking and tools: $500; and
    • attorney review time: tracked separately, not priced in the ratio.

    The measured cost is $10,500. At the 30-day snapshot:

    • cost per unique inquiry = $10,500 / 88 = $119.32;
    • cost per qualified inquiry = $10,500 / 35 = $300;
    • cost per retained matter so far = $10,500 / 9 = $1,166.67.

    Those figures are operational ratios, not proof of profit. For a contingency practice, a retained matter can take years to realize and may produce no recovery. For hourly or flat-fee work, collected revenue and delivery cost may arrive on a different schedule. Continue updating the cohort; do not call an immature retained-case ratio lifetime return.

    Treat AI-feature reporting as visibility evidence

    Google's current Generative AI performance report provides impression data for AI Overviews and AI Mode, with views that include pages, countries, dates, and devices. Google says this data is also included within Web performance reporting. Adding the two totals would double count the overlapping activity.     An AI-feature impression is not a visit, inquiry, or matter. Use the report to examine where the firm's pages receive AI-feature visibility, then keep the ordinary outcome path intact.     Run a report meeting that ends in a decision

    A useful monthly page can be short:

    1. Business outcome: mature unique, qualified, consultation, retained, and pending counts by priority practice.
    2. Discovery: relevant landing-page and query-group changes, with branded/nonbranded and AI visibility kept in scope.
    3. Experience: contact rate, device issues, response time, scheduling, and disqualification pattern.
    4. Work completed: exact pages, technical changes, content, local, and authority actions.
    5. Limits: missing tracking, definition changes, small samples, cohort maturity, and outside influences.
    6. Decision: one to three actions, owners, dates, and the evidence that will confirm or reject the diagnosis.

    For the May example, the decision might be: preserve the page changes that brought a better-fit audience, investigate which landing pages account for the 11 additional qualified inquiries, and resolve the five pending records before changing the budget. That is more useful than coloring the traffic decline red.
